What Fixing the Infrastructure
Actually Looks Like.
Not decks. Not frameworks. Work that changed how these businesses operate. Real clients, real problems, real outcomes.
Rebuilding HubSpot from the Ground Up for a Public-Sector Software Provider
Multiple agencies had touched the portal and it showed. Lists everywhere, broken enrollments, conflicting properties, and reporting that nobody trusted. Marketing and sales lacked clean, repeatable plays aligned to how the business actually sold.
- Retired legacy list-based workflows and shifted to event-based triggers for reliability at scale
- Implemented Company to Contact field syncs, standardized Business Unit and Product of Interest tagging, and executed bulk backfills to normalize 120,000+ contact records
- Rebuilt segmentation around how the business actually sells, BU mapped from form data and deal attributes, department detected from job titles
- Rebuilt POI tagging with web events and campaign interactions and connected targeted nurtures and sales plays by segment
- Designed enrollment rules, duplicate checks, and ownership logic for opportunity creation so handoffs are fast and auditable
- Aligned lifecycle stages and scoring at Contact and Company levels so dashboards roll up accurately by source, BU, and POI
Moving from list-based to event-based automation eliminated brittle enrollments and made the system behave like a reliable revenue engine. Sales plays now trigger from real buyer actions so qualified contacts enter the right plays without manual nudges. Pipeline handoffs are faster because deal creation and ownership rules run automatically. Campaign velocity improved because new cadences can launch against precise audiences without recreating lists. Leaders trust the dashboards because lifecycle, scoring, and goals are aligned to how the business actually sells.
"We came in with a HubSpot instance that had been touched by multiple agencies and it showed. Lists everywhere, broken enrollments, conflicting properties, and reporting that no one trusted. Within weeks, this team rebuilt the foundation and turned HubSpot into a system we can actually run the business on. After years of patchwork, we have clarity, speed, and a path to scale."
Building a Vertically-Integrated Luxury Media and Education Brand for a Celebrity Real Estate Agent
National TV exposure was generating attention but not revenue. Expertise lived as unconscious competence, the digital presence was underleveraged, and there was no email list, no product ladder, and no system to turn audience demand into predictable income.
- Formed a JV entity and built a premium luxury brand platform, reframing from "selling homes" to selling a lifestyle, opening new revenue lines
- Codified the agent's expertise into a structured curriculum and launched a $997 flagship masterclass with a $47 tripwire to warm and convert leads
- Launched a 100-Day Challenge cohort at $4,000 per student to validate high-ticket demand before scaling
- Spun up a realtor website platform generating approximately $130K ARR and booked $100K in services within the first year
- Built the full-funnel growth engine: capture, nurture, conversion, feedback, and iteration so the business scales without adding headcount
- Installed feedback loops to iterate content and offer positioning based on student outcomes
The flagship masterclass crossed $500,000 in its first 18 months, contributing to roughly $750,000 in total sales. Social grew from 7,000 to over 200,000 followers. A net-new email list reached 40,000+ subscribers. Speaking fees exceeded $50,000. Student outcomes validated the offer, new agents landed seven-figure listings within weeks. The business now runs on a clear product ladder with a full-funnel growth engine, scaling without adding headcount.
"We successfully turned attention into a real business. The new product ladder, automation, and reporting gave us clarity on what drives revenue and the masterclass crossed $500k faster than we thought possible."
Reducing No-Shows and Increasing Conversions for a Social Security Disability Law Firm
Spreadsheets for lead tracking, manual reminders for appointments, and ad hoc communication for freelancer projects. Prospects booked and then disappeared. Handoffs were inconsistent, follow-up was manual, and leadership had no visibility into what was working.
- Migrated the lead tracker from Google Sheets into ClickUp with intake fields, pipeline stages, automations, and task SLAs
- Built automated booking confirmation plus a 24-hour reminder and 2-hour day-of reminder across email and SMS with one-click confirm, reschedule, or cancel
- Added a pre-appointment questionnaire to collect case basics and increase commitment before the call
- Introduced a "what to expect" video from the intake specialist to set expectations and reduce first-call anxiety
- Automated second-chance reschedule sequences for no-shows that asked about barriers and offered alternate times
- Built email cadences educating prospects on timelines and documentation, plus retargeting for form starters who did not book
- Built reporting on show-up rate, qualification speed, and conversion so the team could measure and iterate
The firm moved from a spreadsheet-heavy intake to a predictable operating system. Intake specialists spend less time chasing confirmations and more time on meaningful conversations. Leadership sees status in real time, coordinates freelancers without bottlenecks, and adjusts cadences based on performance data. No-shows dropped 57%. Conversions increased 32%. Lead qualification became 35% faster. ClickUp shows exactly what is waiting on whom.
"Before this work, our intake lived in spreadsheets and our reminders were inconsistent. Prospects booked, then disappeared. Now our booking and reminders run themselves, clients arrive prepared, and our team moves faster because ClickUp shows exactly what is waiting on whom. We cut no-shows, qualified faster, and finally have a process that supports growth."
Turning Fire Alerts Into an Automated Revenue Engine
Fire-alert data was arriving from multiple sources with inconsistent property and incident information. Leads were being qualified manually, high-value opportunities were being missed, and there was no systematic way to route, prioritize, or follow up at the volume the data warranted. The infrastructure to convert raw alert data into pipeline did not exist.
- Designed a nine-component automated revenue system connecting lead intake, filtering, enrichment, scoring, prioritization, multichannel outreach, qualification, SMS and voicemail sequencing, booking, contract signing, and compliance tracking
- Built a normalization and enrichment layer that standardized inconsistent property and incident data from multiple fire-alert sources into a single clean record format
- Implemented a lead scoring and prioritization model that automatically identified and routed high-value opportunities based on property type, incident severity, and geographic criteria
- Designed automated multichannel outreach sequences triggered by lead score, with branch logic for response, non-response, and disqualification paths
- Connected the full workflow inside Zoho CRM with documentation for every component so the system can be maintained and scaled without rebuilding from scratch
What had been a manual, inconsistent process handling a fraction of available leads became a fully automated revenue system operating at scale. The model was built around 25,174 qualified leads annually, a 0.75% effective close ratio, and 188 contracts worth approximately $14.1M in projected annual contract value. More than 97% of the lead lifecycle now runs without manual intervention, freeing the team to focus on high-value conversations rather than data management and manual qualification.
Multiple alert sources. Inconsistent data. No system to capture, enrich, score, or route any of it. We built the infrastructure from scratch and connected nine components into one automated revenue engine. The same data that was being handled manually now runs a fully automated qualification and outreach system at 40,000+ leads per year.
